How to Stay Relevant in an AI World: A Practical Guide for Leaders Who Are Not Panicking (But Should Be Paying Attention)

What AI actually threatens and what it doesn't

AI is exceptionally good at a specific category of work: processing information, identifying patterns, generating first drafts, synthesising large data sets, and executing well-defined tasks at speed. In 2026 it is also increasingly capable of coordinating multi-step workflows through AI agents -- sequences of autonomous actions that previously required human coordination.

That is a significant capability expansion. And it does threaten a real category of leadership work.

What it does not threaten -- and what the evidence consistently shows it cannot replicate -- is a different category entirely:

Judgment under genuine ambiguity. Not the ambiguity where more data would resolve the uncertainty, but the ambiguity where the right answer depends on values, relationships, context, and experience that cannot be fully specified in a prompt.

Trust between people. The kind that is built over time through consistent behaviour, vulnerability, and the accumulated evidence that you actually care about the outcome. No AI agent earns trust in this sense.

Accountability. Someone has to own the decision. Someone has to stand in the room and say: this is what we are doing and I am responsible for it. AI can inform that decision. It cannot make it, and it cannot carry the weight of it.

Navigation of complex human systems. Organisations are political, emotional, and deeply relational environments. The ability to read a room, understand what is actually driving a conflict, and influence without authority requires a kind of social intelligence that current AI models do not possess and are not close to possessing.

The leaders who stay relevant are the ones who build these capabilities deliberately -- not as a defensive hedge, but as an intentional strategy.

The five moves leaders are making right now

Based on the conversations I have with executives navigating this in real time, here is what the ones who are ahead of the curve are actually doing:

1. They have done an honest audit of their work

They have looked at what they do in a typical week and categorised it honestly: what could be automated, what could be augmented by AI, and what requires genuinely irreplaceable human judgment. Most leaders who do this audit are surprised by how much of their calendar is in the first two categories -- and how little time they are actually spending in the third.

The audit is not comfortable. But it is necessary. You cannot protect what you have not clearly identified.

2. They are learning to work with AI agents, not just tools

There is a meaningful difference between using AI as a tool -- prompting it for a first draft, asking it to summarise a report -- and managing AI agents. Agents operate with more autonomy, execute multi-step tasks, and increasingly function as something closer to a team member than a utility.

The executives who are ahead of the curve are learning the governance of this. Who is responsible when an agent makes an error? How do you set up workflows that maintain human oversight at the decision points that matter? How do you lead a team that now includes both human and AI contributors?

These are not technical questions. They are leadership questions. And most organisations have not yet built the frameworks to answer them.

3. They are investing in their communication and influence skills

In an environment where AI can generate information, the premium shifts to the people who can synthesise it, frame it compellingly, and move people to act on it. The ability to communicate with clarity and conviction -- in a board presentation, a difficult team conversation, a negotiation -- is becoming more valuable, not less, precisely because AI cannot do it well.

The executives I work with who are most concerned about relevance are often surprised to discover that their development need is not technical. It is the ability to hold a room, advocate for a position under pressure, or have a direct conversation that they have been avoiding.

4. They have identified their sponsorship strategy

The leaders who stay visible and relevant in AI-disrupted organisations are not necessarily the ones with the deepest technical knowledge. They are the ones who are well-positioned in the right networks, advocated for by the right people, and seen as the person who brings clarity to the most complex and ambiguous problems.

Sponsorship -- having people who advocate for you in rooms you are not in -- becomes more important, not less, when AI is handling more of the execution. Because what gets you chosen is not your execution capacity. It is your judgment, your relationships, and your reputation.

5. They are coaching themselves on what they actually want

The AI disruption is also an opportunity to ask a question that most professionals never give themselves proper space to answer: what do I actually want from my career, and is the path I am on still the right one?

When the execution work gets automated away, what is left is increasingly the work that requires human choice, human presence, and human values. That clarity is useful. But it only comes from deliberate reflection -- not from staying busy.
