The old playbook of work hard, get noticed, wait to be tapped, was never that effective. In 2026 it is over.
The people getting promoted right now have done three things before the conversation even happens.
They are already doing the next job. Not preparing to. Doing it. Making recommendations rather than presenting options. Taking positions rather than hedging. By the time the title is offered it feels like a formality.
They have a sponsor in the room. Not a mentor. A specific person putting their reputation behind the recommendation when nobody is looking. One strong advocate beats strong performance with no advocate every time.
They have had the explicit conversation. Not a hint. An actual conversation that sounds like: I want to be considered for a promotion when the right opportunity exists. What is the gap between where I am and where I need to be? Most people have not said those words out loud. They are waiting for someone else to start it. That wait is longer than it has ever been.
